R&D SPIKE Faceless short-form video

An end-to-end AI-video pipeline, proven unattended.

A 30-day spike to break a never-ships pattern: a faceless pipeline that generates emotional baby Shorts with AI and auto-posts one a day to YouTube. Honest R&D — it ran for four days, and the 7-day hands-off bar isn’t met yet.

/ the challenge /

The real target was behavioural: ship on a schedule.

The genuine aim was to ship something on a schedule instead of polishing forever. That surfaced a real backend problem — the convenient video model isn’t cleanly callable from an unattended cron, and paying for a separate video API was off the table — plus authenticity and child-safety risk in the baby-reaction niche.

×Chronic never-ships perfectionism — the real goal was consistent daily shipping
×No cheap headless video backend, and a paid video API was ruled out
×Authenticity/policy risk — photoreal baby stills were blocked, fakes risk enforcement

/ what we built /

Model bake-off, locked recipe, headless generation — all working.

01

Locked creative recipe

A fixed Seedance 2.0 prompt recipe (9:16, 10s, native audio) with a 50/50 emotional/cute split and baked-in rules for a natural home-video look.

02

Headless generation

A scheduled local Claude session reaches the video connector on the existing subscription and generates the clip — at zero extra API cost.

03

YouTube auto-uploader

A Python uploader that posts to the YouTube Data API v3 with auto-refreshing OAuth; verified public posting works.

04

Theme rotation + captions

A 16-theme round-robin supplies the next concept and prompt; Claude writes the title, description and #Shorts caption in-session.

05

ffmpeg compilation builder

Stitches the existing clip library into anti-clustered compilation Shorts, letting the schedule run while credits are scarce.

06

Queue cron + logging + alert

Scheduled jobs drain a queue and log every run; the fail-ping webhook is still unconfigured and the queue starves without manual refills.

partial

How it runs

1

A scheduled local Claude session fires

2

The theme picker advances the round-robin and returns the next locked prompt

3

Claude generates a 10s clip via the video connector (or ffmpeg stitches library clips)

4

Claude writes the title, description and #Shorts tags in-session

The uploader posts to YouTube, the run is logged, and a failure raises a flag

/ the moment it clicks /

Verifying that a headless Claude session could reach the video connector and pull the live credit balance — which meant the whole pipeline could run unattended on the existing subscription at zero extra cost, killing the need for a paid video API.

/ the takeaway /

Proves an end-to-end AI-video-to-YouTube pipeline can run unattended on a consumer subscription — model bake-off, locked recipe, headless generation, captioning and API upload all working. It is an honest R&D spike, not a finished product: the 7-day hands-off bar was not met because sustained daily posting is capped by generation credits and the clip queue starves without manual refills.

Proof: The run log — 12 successful automated YouTube posts logged over four days, then failure rows once the queue emptied.
